AI is getting good at parts of leadership.

It can summarize meetings, identify patterns, flag sentiment trends in survey data, and even notice when email response times are slowing down across a team.

But after coaching leaders for more than 25 years, I've learned that the moments that determine whether a team succeeds rarely show up in any of that.

A few years ago, I worked with a vice president who was proud of her team's engagement scores. Everything looked good. Every metric was trending in the right direction.

Three weeks later, two of her strongest people resigned within days of each other.

Nothing in the data had changed.

Looking back, one of the earliest warning signs had been a hallway conversation she'd smiled through instead of exploring. She never came back to it.

Here's what AI still can't tell you:

✓ Who's quietly losing confidence.

✓ Who's already decided to leave and just hasn't said it yet.

✓ When two people are smiling in a meeting while avoiding the conversation that actually needs to happen.

✓ When "everything's fine" means exactly the opposite.

Those moments don't show up on a report.

But they're usually the moments that determine everything else.

The best leaders don't just listen to what people say.

They notice what isn't being said.

Sometimes it's a pause.

Sometimes it's a shift in energy.

Sometimes it's the enthusiasm that's quietly gone missing.

Great leaders recognize those signals before they become bigger problems.

Technology will continue to change the way we lead.

But the ability to read people will always separate good leaders from great ones.

Sometimes the most important conversation is the one that never happens.
